Ecommerce profitability means retained sales cover the costs of selling and running the business. Calculate contribution after variable costs first, then deduct fixed operating expenses. Keep the bank balance beside the profit statement because inventory and settlement timing can consume cash even during a profitable month.
For a D2C founder, the decision to scale needs both views. A positive order margin may leave too little for salaries. A healthy operating profit may still be unavailable to pay the next supplier deposit. Platform return on ad spend answers neither question on its own.
Build a monthly ecommerce profit statement
Use a defined reporting period and consistent revenue recognition. Start with net sales after discounts and refunds. Keep tax collected outside the revenue used in this management model. Ask your accountant to align this with your statutory books.
Worked example with assumed inputs: the month has 2,000 retained orders at an average net sale of ₹1,500, excluding tax. The per-order costs follow the contribution margin example.
| Monthly line | Amount | Basis |
|---|---|---|
| Net sales | ₹30 lakh | 2,000 × ₹1,500 |
| Product costs | ₹11 lakh | ₹550 per order |
| Delivery, packing and payment fees | ₹3 lakh | ₹150 per order |
| Return cost allowance | ₹2 lakh | ₹100 per order |
| Contribution before ads | ₹14 lakh | Sales less the costs above |
| Acquisition spend | ₹8 lakh | ₹400 per order |
| Contribution after ads | ₹6 lakh | Available for fixed costs |
| Fixed operating expenses | ₹5 lakh | Assumed monthly cost base |
| Operating surplus | ₹1 lakh | Before interest and tax |
The contribution after ads is 20% of net sales. The operating surplus is about 3.3%, rounded. A founder quoting the first percentage as net profit would overstate the result materially. Interest, tax and any omitted operating expense still need attention below or within this statement.
The return allowance here excludes refunded revenue, which has already reduced net sales. It covers unrecovered operational costs. Do not deduct a refund as a cost again after removing it from sales.
Gross profit in Shopify is a starting point
Shopify's profit report documentation describes reports based on product cost and net sales. A missing product cost can leave the report incomplete. Before relying on the result, check cost coverage for the products sold during the period.
Then add the expenses that sit outside that product margin. Courier invoices, payment fees, marketing and overhead must appear somewhere in the management statement. Confirm whether shipping charged to the customer is included in revenue and whether delivery costs are gross or net of that recovery.
Write a short cost dictionary. It should say where each invoice category lands and which sales basis you use. Otherwise a change in classification can look like improved profitability even when the bank and the orders have not changed.
Find the operating break-even volume
In the statement above, each retained order leaves ₹300 after acquisition. Fixed operating expenses are ₹5 lakh. Dividing ₹5 lakh by ₹300 gives 1,666.7 orders, so the model needs at least 1,667 comparable retained orders to cover that fixed cost base.
Recalculate break-even when per-order contribution or fixed costs change. An order with a lower selling price or a more expensive delivery route can leave less. A warehouse capacity limit can create a new expense before the target volume arrives.
Test the threshold against the actual mix. Separate full-price and discounted sales, new and repeat customer orders, and channels with different fee structures. A blended average can hide a loss-making part of the business that is growing faster than the rest.
For an acquisition decision, also distinguish total marketing spend per order from new customer acquisition cost. The statement allocates marketing spend across all retained orders. Calculate new customer acquisition cost separately using new customers as the denominator.
Test the additional orders at their own cost
The next set of orders may cost more to acquire than the existing set. Assess the extra budget against the contribution from those extra orders, while watching whether the change affects the earlier business too.
Keep the baseline month above. Now assume an extra 500 retained orders with the same ₹700 contribution before ads. Suppose they cost ₹600 each to acquire instead of the baseline allocation of ₹400.
| Expansion scenario | Extra amount |
|---|---|
| Sales from 500 orders | ₹7.5 lakh |
| Contribution before ads | ₹3.5 lakh |
| Acquisition spend | ₹3 lakh |
| Extra contribution after ads | ₹50,000 |
| Extra operating cost | ₹80,000 |
| Change in operating surplus | Minus ₹30,000 |
Sales would rise from ₹30 lakh to ₹37.5 lakh. Operating surplus would fall from ₹1 lakh to ₹70,000 under these assumptions. The extra orders have positive contribution, but the extra contribution does not cover the additional operating cost.
This is why a revenue growth target needs a costed operating plan. Record when a new hire, storage slab or agency scope starts. Do not apply today's overhead percentage to every future sales level and assume the costs scale smoothly.
Cash flow is separate from profitability
A profit statement matches revenue and expenses to the reporting period. A cash schedule tracks when money arrives and leaves. The two differ because stock can be paid for before sale, customers can receive refunds later, and couriers or payment providers can settle after the order.
Shopify's 2026 inventory costs guide explains that stock costs extend beyond purchasing goods and affect cash availability. Use your own supplier terms and inventory plan to measure that effect.
Separate worked example with assumed inputs: this cash schedule tracks receipts and payments for a different month.
| Cash movement | Amount |
|---|---|
| Opening bank balance | ₹12 lakh |
| Customer settlements received | ₹18 lakh |
| Stock and supplier payments | Minus ₹15 lakh |
| Ads and other operating payments | Minus ₹10 lakh |
| Closing bank balance | ₹5 lakh |
The bank balance falls by ₹7 lakh. Some supplier payments may relate to unsold inventory rather than the current month's expense. Some sales may still be awaiting settlement. Neither line can be inferred from the operating surplus alone.
Build a rolling cash schedule before increasing ads
Use the planning intervals that match your payment obligations. A weekly schedule makes it easier to see a supplier deposit and payroll landing before a settlement. Keep confirmed receipts separate from forecast sales.
List opening unrestricted cash, expected settlements and dated payments. Include committed purchase orders, refundable customer balances, debt repayments and tax obligations. Your accountant should verify the treatment and due dates of statutory items.
Maintain a base case and a downside case. In the downside case, change explicit inputs such as settlement dates, delivery success or the pace of selling inventory. Do not hide the risk inside a single discount on the revenue forecast.
Set a cash floor from the actual obligations the business must meet. State who can approve dipping below it and what spending pauses first. Base the cash floor on committed payments and the financing available to meet them.
Treat repeat orders as observed contribution
Repeat revenue helps only when the orders leave contribution. A repeat order with a heavy discount, free delivery and paid remarketing still has costs. Put them against the retained sale before crediting it to lifetime profitability.
Group customers by first purchase period. Track the contribution earned from their later orders over a stated observation window. Record acquisition cost once and allocate retention marketing consistently. Do not subtract the original acquisition spend again on every repeat order.
Keep cohorts of similar age together. A recent cohort has had less time to repeat than an older one. If the funding plan assumes future repeat orders, show that assumption beside the observed result. The funding preparation memo explains how to keep forecasts distinct from evidence in the growth case.
Give each unresolved line an owner
A close should produce a short exception list as well as a profit number. Missing product costs belong with the inventory or finance owner. Courier disputes need an operational owner. Marketing spend gaps need reconciliation against invoices and platform billing.
For each exception, record the period affected, the expected direction of the error and the date it will be resolved. Keep the statement provisional when a material cost remains unknown. Close those exceptions before finalising the month.
Before approving the next budget, read the additional contribution and the cash schedule together. If acquisition cost rises beyond the scenario or stock payments arrive earlier, revisit the decision. The free unit economics review is a way to rebuild that bridge from your own figures before committing more spend.
Questions founders ask
How do I build a contribution margin income statement?
Start with net sales and deduct defined variable costs to reach contribution. Deduct fixed operating costs below it. Keep financing costs and tax explicit rather than calling the contribution line net profit.
What makes a profitable ecommerce business?
Retained sales must cover product and operating costs over the period. The business also needs sufficient cash to meet payments when due. Positive contribution on an order is necessary for this model but does not prove company-level profitability.
How should customer lifetime profitability be measured?
Group customers by acquisition cohort and add the contribution from their observed orders. Deduct acquisition and relevant retention costs once. State the observation window and keep forecast future contribution separate.
How do I scale an ecommerce business profitably?
Check the extra orders at the acquisition costs you expect to pay for them. Include new overhead and the stock cash required. Increase spend only within a stated contribution and cash limit that you can monitor.
